The 10-minute Loom that replaced a training program

Every team has someone whose knowledge nobody could fully replace. We call it expertise. We rarely capture it. And when that person leaves, we build a training program and pretend that fixes it. It doesn't.

There is a person on your team who knows things nobody else knows.

They know why that specific case type is trickier than it looks. They know which step most people get wrong and why. They know the shortcut that took them two years to figure out. They know what the documentation doesn't say.

And when they leave — or get promoted, or move to another team — that knowledge leaves with them. Silently. Completely. With no warning and no handover process good enough to catch it.

We have been trying to solve this problem with training programs for decades. It hasn't worked. Not because the programs are badly designed, but because the knowledge we most need to transfer was never the kind that fits into a slide deck.

The problem with produced training content

Formal training captures what we can articulate cleanly. Process steps. Compliance requirements. The official version of how something works.

What it almost never captures is tacit reasoning — the thinking that happens between the steps. The "something feels off here" instinct. The pattern recognition built from hundreds of real situations. The judgment calls that experienced people make in seconds and juniors agonise over for minutes.

That knowledge doesn't live in documents. It lives in people's heads. And the only way to get it out is to catch them thinking out loud while doing real work.

What a 10-minute Loom actually looks like

The format is almost embarrassingly simple.

A senior team member opens Loom, shares their screen, and records themselves working through a real case — not a demo prepared for training, not a cleaned-up example, but an actual live situation with actual complexity. They narrate as they go. What they're looking at. What made them pause. What they're checking and why. What their decision logic is.

No script. No production value. No slides. Ten minutes, sometimes less.

The result is something no training video can replicate: a window into how an expert actually thinks, in real time, under real conditions.

Where this works beyond operations

The format travels well. A few examples of what this looks like across different team types.

In customer success. A senior CSM records a 10-minute walkthrough of how they handled a difficult renewal conversation — what they noticed in the account data beforehand, how they framed the opening, how they responded when the customer pushed back. New CSMs watch it not to copy the script but to understand the reasoning. The next time they face a similar situation, they have a mental model to draw from, not just a playbook to follow.

In product and engineering. A senior engineer records their screen during a debugging session on a tricky bug. They think out loud the entire time — what they're ruling out, what the error pattern suggests, where their instinct is taking them and why. That recording becomes the most useful onboarding resource for junior engineers that the team has ever produced, because it shows how a senior thinks, not just what they know.

In recruitment. A lead recruiter records a candidate debrief — walking through their assessment of a specific profile, explaining what signals they weighted and why, where they had doubt and how they resolved it. New recruiters stop asking "is this candidate good enough?" and start asking better questions, because they've seen how a calibrated judgment actually gets formed.

How to start tomorrow

You do not need a Loom licence, a recording policy, or a project plan.

You need one senior person, one real case, and fifteen minutes of their time. Ask them to record their screen and think out loud while they work through something complex. Tell them not to prepare. Tell them the messiness is the point.

Then watch it yourself first. You will immediately see what's in there — the reasoning, the pattern recognition, the judgment — that you could never have extracted through an interview or a documentation request.

That one recording is your proof of concept. Build the library from there.

A library of 50 videos nobody watches is not a library. It's a graveyard.

The failure mode of every good knowledge capture initiative is the same: it starts well, grows fast, and becomes unsearchable within six months. People stop trusting it. They go back to tagging the person they know instead.

So the system needs a curator, not just a recorder.

Someone has to own the library. In practice this means one person — ideally in your L&D or knowledge management function — reviews every new recording before it goes live. Not to approve the content, but to do three things: write a two-line plain-language summary of what the recording actually contains, add searchable tags, and link it to related entries already in the library. This takes fifteen minutes per recording. It is not optional if you want the library to stay useful.

Tagging has to reflect how people search, not how you categorise. The instinct is to organise by team, role, or process. The problem is that people in a real situation don't search by category — they search by problem. "Client pushed back on pricing." "Bug appearing only in production." "Candidate strong on skills, weak on culture signals." Your tags should mirror the language of the problem, not the language of the org chart.

The summary line is doing more work than you think. When someone is mid-situation and scanning for help, they will not watch five videos to find the right one. They will read five two-line summaries and watch one. If your summaries are vague — "senior CSM walks through a renewal call" — the library becomes useless. If they are specific — "CSM handles a renewal where the champion has left and the new contact is hostile" — people find exactly what they need in thirty seconds.

Set a retirement policy from day one. A recording that describes a process you no longer use is worse than no recording at all, because it erodes trust in everything else. Decide upfront: recordings get reviewed for accuracy every six months. Anything outdated gets archived, not deleted — it still has historical value — but it stops appearing in active search results.

Usage tells you what to record next. If the same three recordings get watched repeatedly, that's your signal — that problem type is common and the existing resource is useful. If a recording has never been watched, either the tagging is wrong or the problem is rare. Both are worth knowing. Your L&D team should be reviewing usage data monthly and using it to decide where to invest the next ten minutes of SME time.

The capture problem is not a content problem

Most organisations don't have a knowledge-sharing problem because people are unwilling to share. They have a capture problem — there is no easy, low-friction way for experts to externalise what they know in the flow of real work.

A 10-minute screen recording while handling a real case is currently the lowest-friction, highest-fidelity knowledge capture method available. It asks almost nothing of the expert. It produces something genuinely useful. And unlike a training program, it gets more valuable over time — because the library grows, and the patterns in it become visible.

The training program takes months to build, goes out of date immediately, and gets completed once.

The Loom takes ten minutes, captures something irreplaceable, and gets watched every time someone faces the same situation.
